Why Analytics Matters to Product Managers

Great PMs don’t just read dashboards – they partner with analysts to frame the right questions, define success, and interpret results. In live service games, analytics isn’t optional; it’s the backbone of decision-making. But to get the most out of it, PMs need to know how to work with analytics teams, not just ask them for reports.

PMs who collaborate effectively with analytics:

  • Make faster, more confident roadmap calls
  • Avoid wasted cycles on features that don’t move the needle
  • Balance player impact with business outcomes
  • Build the foundation for a data-driven culture where decisions start with hypotheses, not opinions (see my post on Building a Culture of Learning)

The Role of Analysts vs. PMs

A helpful way to think about this split is the what vs. the why:

  • PMs define the what: What problem are we solving? What behavior do we want to change? What metric will show us if we’re on the right track?
  • PMs also bring the why: Why does this matter for players or the business? Why is this feature worth prioritizing over others?
  • Analysts provide the how: How do we measure this? How do we validate the results? How do we know if it’s statistically reliable?
  • Together, you uncover the so what: What action should we take based on the data? What did we learn that informs the roadmap?

The best results happen when PMs and analysts see themselves as co-owners of these questions, not as separate silos.


Partnering Across the Product Lifecycle

PMs and analysts don’t just collaborate at the beginning (hypothesis) or the end (post-mortem). The partnership spans the entire development cycle:

Common Pitfalls in PM–Analytics Collaboration

  1. Treating analytics as a service desk
    When PMs only ask for reports, they miss out on strategic partnership.
  2. Obsessing over the wrong metrics
    Focusing on vanity metrics (like DAU alone) instead of behavior shifts that matter.
  3. Paralysis by analysis
    Waiting for perfect data before making a decision, instead of moving with directional signals.

Best Practices for Working with Analytics

1. Frame hypotheses together.
Start with a clear question: What do we believe will change, and how will we know? Involve analytics early to validate that it’s measurable. This is the bridge between defining a hypothesis and crafting Expected Outcomes (see my post on Stop Measuring Output. Start Defining Outcomes.).

2. Agree on success and guardrails.
Pick one primary metric, a few guardrails (retention, crashes, etc.), and align on thresholds before launch.

3. Ask better questions.
Instead of "what does the data say?" ask: What behavior are we seeing? What explains it? What action would it suggest?

4. Balance rigor with speed.
Not every decision requires 95% statistical confidence. Sometimes a clear directional trend is enough to move forward (see Confident Product Decisions Without Getting Stuck on P-Values).

5. Close the loop.
Always debrief: Did the results confirm or challenge our hypothesis? What do we learn for next time?


Building a Data-Driven Culture Together

The PM–analytics partnership is at the core of building a culture of learning. PMs bring context, goals, and hypotheses. Analysts bring rigor, validation, and methods. Together, they define Expected Outcomes that give teams clarity on what success looks like before code is even written.

When PMs and analysts co-own this process:

  • Teams stop arguing over “what success means” after launch
  • Roadmaps evolve based on evidence, not opinions
  • Everyone builds confidence in the process, because outcomes are clear from the start

Final Thought: Analytics Is a Strategic Partner

Data doesn’t make decisions – people do. Analysts ensure the information is clean and reliable, but it’s up to PMs to use that insight to guide the roadmap. The strongest partnerships happen when PMs treat analytics as co-pilots, not just dashboard providers.
